Engagement Process

Engagement Process

A new paradigm can only become the DNA of an organization when it delivers significant improvements, quick enough for people to relate the cause and the effect. To make this happen, our engagement model is less "recommendation heavy" and more "implementation heavy."

 Step 01: Potential Validation
1/2 day due diligence and preparatory study to validate the size of the potential improvement.

This step involves study and data collection on various aspects of an organization's supply chain and market conditions. VCG uses its proprietary template to access the hidden potential of the organization
 Step 02: Alignment
2 hour workshop only with the top management to establish consensus on direction of solution and potential validation.

Decision Gate : We take up only quantum improvement projects, which provide significant increase in profits (3-10 times current levels) or quantum jump in operational leverages (increase in plant output by more 30%, 100% on time delivery in shorter lead times, 100% availability at less than half the current inventory levels).

In this step, we conduct a 2 hour workshop only with the top management team to establish buy-in for the direction of solution. VCG validates the logic of Why to change? What to change? And what to change to? At the end of the session, the top management can decide on proceeding to the next step.
 Step 03: Detailed Diagnostics
2 days preparatory study for solution design and implementation consensus workshop.

Decision Gate: We propose an engagement only when, we can provide benefits, which are onsidered unattainable, by the management. At this stage, the top management should be convinced about the viability of a new vision for quantum jump in organization's performance.

This step involves detailed diagnostics study of operations and opportunity mapping in markets to establish level processes to leverage the market potential.
 Step 04: Solution Consensus Workshop
8 days buy-in workshop with top management team and departmental heads on solution design and implementation plan.

Decision Gate: We propose an engagement only when, we can provide benefits, which are onsidered unattainable, by the management. At this stage, the top management should be convinced about the viability of a new vision for quantum jump in organization's performance.

Strategy and Tactic workshop is 8 day buy-in session with the entire top management team. At the end of the session, the top management gets an understanding to all changes to be implemented in various departments, the sequence of implementation, and assessment of the benefits. This exercise empowers the management to take an informed decision on implementation.
 Step 05: Implementation
1 to 2 years long engagement to build the agreed solution framework, realize the benefits and sustain the results. Significant improvements should start accruing within 1-2 months of implementation.

Decision Gate : We link a significant portion of our fees to the achievement of these stretch targets. The fees start accruing to us only when the agreed baselines are surpassed. We do not do any project with just an effort compensation fixed fees structure. Every project has to have significant variable component. We provide enough details to the senior management through a 6-8 days solution and implementation consensus workshop for them to decide on the engagement, before the contract discussion.

This involves execution of agreed strategy and tactics in the 8 days session. VCG plays a major role in getting buy-in at various levels of management; designing the detailed standard operating practices; and working closely with its clients to deplay the SOP till the targeted benefits are realized. The implementation methodology focuses on one-thing-at-a-time. Each step is implemented at the right place and sequence to bring decisive change and results. This way of implementation not only provides the crucial management the bandwith for change, but also de-risks the entire initiative.
