Business organisations function as complex operating systems. Typically, an organisation’s complexity is measured by the sheer volume of departments, functions, and divisions it encompasses, alongside the scale of resources it manages. Consequently, the larger the organisation, the greater its inherent complexity.    Furthermore, when organisations embark on improvement initiatives, they frequently fail to meet their core objectives. In some cases, these programmes can even yield negative outcomes. A prevailing sense of fear among business managers ultimately prevents them from making critical operational and strategic decisions.  Complexity emanates from a limited understanding of the interactions among various departments, functions, and sections of the organisation, and this only worsens as the organisation grows in size. These interactions can be referred to as linkages or systemic connections between them. Let us try to understand this with the help of an analogy. Consider a complex system – the human body. It is a complex system because it comprises multiple entities connected by a network of veins, nerves, and arteries. Assume that the flow of blood in one of the veins is severely constricted. This ‘blood constriction’ would disrupt the flow of blood. The flow disruption created at one point would travel as a flow distortion to all other parts of the body and affect all the organs that come under its influence. This may result in high blood pressure, haemorrhages, organ damage, heart failure, and other complications in various parts of the body. Such flow variability generates undesirable effects, including unwanted costs, unnecessary capital expenditure, etc.     Furthermore, flow variability can extend to departments like Engineering & Design, as well as to broader project organisations. In an organisation’s Engineering & Design department, variability in the flow of designs directly impacts the material flow and workflow in subsequent departments, such as manufacturing. Likewise, in project management, workflow variability has a cascading effect on project milestones and timelines.     These flow disruptions generate systemic losses. In the business context, these include losses such as loss of productivity, increased costs, and suboptimal investment decisions. For instance, in a manufacturing plant, when material flow peaks, it demands a short-term infusion of capacity, which is conventionally achieved through overtime and additional manpower, increasing the company’s costs. It may also create the illusion of ‘less capacity’ and can draw in investments that would otherwise not have been required. Similarly, when the flow hits a trough, or its lowest point, the reverse scenario emerges: machines remain idle or starved of work, leading to productivity loss. The greater the peaks and troughs, the larger the losses. This eventually culminates in poor operational and financial performance.    Furthermore, a flow characterised by such peaks and troughs generates operational chaos within the business organisation. A business organisation whose operations are in chaos faces challenges in attaining sustainable year-on-year growth, a situation that can be catastrophic and detrimental in the long run.
